Abstract: Este projeto foi desenvolvido no âmbito da atribuição do grau de Mestre em Engenharia e Gestão Industrial e decorreu na Sociedade da Água de Luso (SAL) de 23 de fevereiro a 14 de agosto de 2015. Face à necessidade das empresas fazerem a diferença e se evidenciarem no mundo competitivo industrial, surgem várias ferramentas de gestão estratégica. Na Sociedade da Água de Luso, dada a ânsia e objetivo de melhorar a eficiência de entrega do produto, evitando a rotura deste, considerou-se necessário a implementação da Gestão Autónoma (GA) e do SMED (Single Minute Exchange of Die) na linha de vidro, designada por linha 1 (L01C). O objetivo deste projeto é desenvolver os passos 1 e 2 da GA e os passos 1, 2, 3, 4, 5 e 6 em SMED, passos estes que são baseados nas suas respetivas rotas de implementação. Mediante isto e tendo em conta que nestes dois pilares do Total Productive Maintenance (TPM) o operador é a base de todas as implementações e mudanças, as formações e o coaching são atividades essenciais para o sucesso destas duas metodologias em estudo. Com o presente trabalho, conseguiu-se, em relação à GA, realizar uma limpeza inicial, implementar cinco Planos de Limpeza (LI) e erradicar Fontes de Sujidade (FS) e de Locais de Difícil Acesso (LDA). Em SMED alcançaram-se resultados igualmente significativos. Com conversão de tarefas internas para externas e com as alterações físicas nas máquinas reduziu-se bastante os tempos de changeover. Com todas as implementações, erradicações e alterações que foram realizadas, foi possível, também em grande parte com a ajuda das “boas práticas” que o Grupo Heineken partilha com a SAL, atingir os objetivos estipulados e conseguir resultados que, presentemente e futuramente, contribuirão para o melhor e destacável funcionamento desta organização.
This project was developed as part of the award of the degree of Master of Industrial Engineering and Management and held in Sociedade da Água de Luso (SAL) from 23rd February to 14th August 2015. Owing to the need of making the difference and highlighting in the industrial competitive-world, the companies use several tools of strategic management. Sociedade da Água de Luso is no exception, and therefore, due to the objective of improving the delivery efficiency of the product to the consumer, avoiding product failure, the need of implementing the Autonomous Management (GA) and SMED (Single Minute Exchange of Die) on the glass line, known as Line 1 (L01C), has emerged. The objective of this project is to develop steps 1 and 2 of the GA and the steps 1, 2, 3, 4, 5 and 6 in SMED. These steps are based on an implementation route. Through this and taking into account in that these two pillars of Total Productive Maintenance (TPM) the operator is the centre of all implementations and changes, training and coaching activities appeared here as essential to the success of these two methodologies in the study. According to GA, during this study was achieved one initial cleaning, five Cleaning Plans (LI) and eradicated Dust Sources (FS) and Hard to Local Access (LDA). In SMED was also achieved significant result. It was transformed internal tasks to external and made physical changes in machinery. It was reduced changeover’s time. All the implementations, eradications and changes were mostly possible to do because Heineken Group shares the "best practices" with SAL, achieve the stipulated goals and achieve results that, at present and in the future, will contribute for the best and detachable operation of this organization.
