Abstract: Atingir elevados níveis de produtividade, nem sempre é fácil. O mercado cresce rapidamente e por vezes de forma imprevisível. As empresas têm de ser competitivas, para manter o ritmo e oferecer aos clientes o que eles pretendem. Por essa razão, reduzir os tempos de setup é um aspeto capital na indústria atual. Reduzir o tempo de setup permite produzir uma elevada variedade de modelos, em pequenas quantidades. Para além disso, não é sustentável investir muito em otimizações. Este projeto foi desenvolvido na Triangle’s – Cycling Equipments S.A., a primeira empresa no mundo a soldar quadros de alumínio em robots. O objetivo deste projeto era reduzir o tempo de setup nas máquinas CNC. Em dois anos, as quantidades vendidas pela empresa multiplicaram por cinco. Consequentemente, uma das máquinas CNC tornou-se um gargalo. Nessa CNC, 46% do tempo era utilizado para trocar ferramentas. Esse tempo foi reduzido para 27,5%. Isto foi alcançado através da eliminação de processos desnecessários e trocas de ferramentas, divisão de processos em máquinas com maior capacidade, separação de partes que eram maquinadas no mesmo jig e através da maquinação de dois jigs simultaneamente. O output aumentou em 99,5%, utilizando os mesmos recursos, e retirando um dos três turnos diários. A metodologia DMAIC foi utilizada como guia, resultando em mais de 60% de redução do tempo de setup no gargalo. Lean Manufacturing, 5s e SMED também foram também utilizados para a obtenção destes resultados. Tudo isto foi conseguido com zero/baixo investimento. Uma aplicação foi criada em Visual Basic para organizar e controlar as mudanças.
High productivity rates are not always easy to achieve. The market grows fast and sometimes in an unpredictable way. Companies need to be competitive to keep the pace and offer clients what they want. For that reason, reducing setup times is a capital aspect in today’s industry. Reducing setup times allows to produce a higher variety of models in smaller quantities. Adding to that, it is not bearable to invest a lot on optimisations. This project was developed at Triangle’s – Cycling Equipments S.A., the first company in the world to weld aluminium bike frames with robots. The purpose of this project was to reduce setup times in CNC machines. In two years, the quantities sold by the company were multiplied by five. As a result, one of the CNC machines was a bottleneck. In that CNC, 46% of the time was being used to change tools. That time was reduced to 27,5%. This was obtained by eliminating over-processing, tool changes, dividing processes with machines with more availability, separating parts that were machined in the same jig and machining two jigs simultaneously. The output increased in 99,5%, using the same resources, and removing one of the three daily shifts. The DMAIC methodology was used as a guide, resulting in more than 60% of setup time reduction at the bottleneck. Lean Manufacturing, 5s and SMED were also used to achieve these results. All of this was achieved with zero to low investment. An application was created in Visual Basic to organise and control the changes.
