Distribuição Eficiente de Recursos numa Empresa Prestadora de Serviços de Manutenção

Abstract

At the beginning of the 21st century, characterized by high competitiveness and rapid transformations, the quality and value of the service offered to customers become crucial for the success of an organization. Thus, the philosophy of Continuous Improvement serves as the engine of a company, bringing challenges and benefits related to its implementation. The ABC company, in collaboration with the Kaizen Institute, conducted an extensive analysis of its operations, identifying inefficiencies in allocating human resources and inventory management. Therefore, this dissertation's main objective was to define the ideal number of maintenance technicians that ABC company needs to allocate, considering their geographical areas of origin and the specific skills of the technicians. The dissertation also aimed to optimize the logistical management of the toolkits used by technicians in corrective interventions, determining which references should be present in the kits and in what quantities.The study focused on corrective maintenance services, which represent 76% of the company's service orders. By applying mathematical models, it was possible to create a tool capable of defining the ideal number of technicians by geographic area and specific skills, as well as improving the composition of the logistical kits for each technician, leading to potential savings of 140,000 euros.As a result of the applied techniques, the company can achieve the desired SLA levels, which it has not reached in the past four years.

No início do século XXI, caracterizado por uma alta competitividade e rápidas transformações, a qualidade e o valor do serviço oferecido aos clientes tornam-se cruciais para o sucesso de uma organização. Assim, a filosofia de Melhoria Contínua serve como o motor de uma empresa, trazendo consigo desafios e benefícios relacionados à sua implementação. A empresa ABC, em colaboração com o Kaizen Institute, realizou uma análise extensa das suas operações, identificando ineficiências na alocação de recursos humanos e na gestão de inventário. Assim, esta dissertação teve como principal objetivo a definição do número ideal de técnicos de manutenção que a empresa ABC necessita de alocar, considerando as zonas geográficas de origem e as competências específicas dos técnicos. Adicionalmente, a dissertação visou também otimizar a gestão logística dos kits de ferramentas utilizados pelos técnicos nas intervenções corretivas, determinando quais referências devem estar presentes nos kits e em que quantidades. O foco do estudo incidiu sobre os serviços de manutenção corretiva, que representam 76% das ordens de serviço da empresa. Através da aplicação de modelos matemáticos, foi possível criar uma ferramenta capaz de definir o número ideal de técnicos por zona geográfica e competências específicas, bem como melhorar a composição dos kits logísticos para cada técnico levando a uma potencial poupança de 140000 euros. Em consequências das técnicas aplicadas, a empresa pode atingir os níveis de SLA pretendidos os quais não atingiu nos últimos quatro anos.
