Mapeamento do fluxo de valor e implementação de lean toolbox no setor cerâmico

Abstract

A presente dissertação surge no seguimento de um estudo desenvolvido nas instalações da Grestel - Produtos Cerâmicos S.A. Dado o mercado bastante competitivo que integra e os inúmeros produtos que comercializa, considerou-se pertinente averiguar o fluxo de valor dos seus processos, nomeadamente da fase final do mesmo: o embalamento. O objetivo principal deste trabalho prende-se na análise e definição do fluxo de valor do processo através do conceito Value Stream Mapping para a identificação de oportunidades de melhoria que quando aplicadas reduzam os desperdícios observados e convirjam para uma maior eficiência e produtividade da secção. Numa primeira instância, procurou-se compreender as características intrínsecas ao processo e os fatores que condicionam o seu output e o façam ir de encontro aos requisitos do cliente. Assim, os mecanismos de investigação de suporte ao caso de estudo em questão foram a análise e observação estruturada do processo, nomeadamente da atividade dos colaboradores, bem como entrevistas semi-estruturadas e focus group. Seguindo a metodologia PDCA, iniciou-se pela análise do sistema produção onde a identificação do bottleneck dos sistemas permitiu aferir quanto às atividades mais problemáticas. Ainda, realizou-se uma análise ABC de modo a classificar-se os produtos quanto ao nível de relevância para a empresa, neste caso quanto à tipologia de embalamento que efetivamente condiciona as tarefas associadas ao processo de embalamento. Seguiu-se para a determinação e avaliação das oportunidades de melhoria e a caracterização das causas para os problemas encontrados, onde se desenvolveu o Value Stream Mapping e o Diagrama de Ishikawa, respetivamente. Posteriormente, propôs-se uma série de ferramentas lean apoiadas pelo estado arte, que visassem a mitigação de processos de valor não acrescentado, bem como a eliminação de desperdícios, tendo a capacidade de causar impacto positivo e criar foco quanto à melhoria contínua do processo.

This dissertation arises from a study developed at Grestel - Produtos Cerâmicos S.A.'s facilities. Given the very competitive market it integrates and the numerous products it commercializes, it was considered relevant to investigate the value stream of its processes, specifically its final phase: packaging. The main objective of this work is the analysis and definition of the process value stream through the concept of Value Stream Mapping for the identification of improvement opportunities that when applied reduce the waste observed and assemble to a greater efficiency and productivity of the section. In the first instance, an attempt was made to understand the intrinsic characteristics of the process and the factors that condition its output and make it meet the customer's requirements. Thus, the research mechanisms supporting the case study in question were the analysis and structured observation of the process, namely of the employees' activity, as well as semi-structured interviews and focus groups. Following the PDCA methodology, we started by analyzing the production system where the identification of the bottleneck systems allowed us to assess the most problematic activities. Furthermore, an ABC analysis was performed in order to classify the products according to their level of relevance for the company, in this case regarding the type of packaging that effectively conditions the tasks associated with the packaging process. This was followed by the determination and evaluation of opportunities for improvement and the characterization of the causes for the problems found, where Value Stream Mapping and the Ishikawa Diagram were developed, respectively. Subsequently, a series of lean tools supported by the state of the art were proposed, aimed at the mitigation of non-added value processes, as well as the elimination of waste, having the capacity to cause a positive impact and create focus regarding the continuous improvement of the process.
